What it is

An interview loop is a measurement instrument, and most are assembled rather than designed: questions chosen in the room, ratings recorded without written anchors, a hire decided by discussion.

Interview process design is the specification of what each role and level is assessed on, which method assesses it, and how scores combine into a hire decision. This engagement covers one function and delivers the artefacts your interviewers run.

Structured interviews are the highest-validity broadly applicable selection method in the current meta-analytic evidence (Sackett et al., 2022, Journal of Applied Psychology). This engagement builds that structure for your function rather than a generic version of it.

It includes:

“Our team can write this internally.”

Which roles and functions are in scope?

One function per engagement. Within it: up to 3 job families, up to 4 level bands per job family, up to 6 core competencies per job family, and up to 4 specialism competencies per specialism. Each additional function is priced as an extension.

How many interview stages should we have?

As many as the competency model requires and no more. Each competency is assessed at least once and at most twice across the loop; beyond that point, an added stage costs interviewer hours without adding measured signal. The loop design states the resulting cap for each job family and level band, and the interviewer-load model prices every stage in hours per hire at your planned volume.

Who needs to be involved?

Whoever owns hiring for the function, each hiring manager, your interviewers, your operations owner, and whoever holds performance and attrition data, usually an HR business partner. Typically 12 to 16 hours of your team’s time across five weeks.

What data do you need access to?

Your job family architecture, role specs and hiring plan; ATS access covering historic pipelines, scorecards and interview transcripts where held; salary ranges for the roles and levels in scope; attrition data; and your top-performer identification. Salary and performance data are handled confidentially and appear in no deliverable at individual level.

What is a structured interview scorecard?

A structured interview scorecard is a rating form tied to named competencies, where each rating point carries a written description of the evidence that earns it. Ratings run 1 to 4, from Strong No Hire to Strong Hire. It is not a notes field with a recommendation attached: the anchors are what make two interviewers’ ratings comparable.

How do we get interviewers off the fence?

Where everyone scores 3 out of 5 on everything, use a scale with no midpoint. Ratings here run 1 to 4, from Strong No Hire to Strong Hire, so every interviewer has to take a position and a 3 must be defended with evidence rather than used as a fence. The anchors do the rest: each rating point carries a written description of the evidence that earns it, so “good enough” has to be shown rather than felt.

Is interviewer disagreement a training problem or a process problem?

Where the same candidates keep producing split verdicts, disagreement has two causes. Where interviewers assess different things, with different questions, against no shared anchors, the disagreement is built in, and this is the cause Interview Process, Scorecards, & Question Banks Design removes: shared competencies, shared anchors, independent ratings before discussion, and a written rule for combining them. What is the minimum that would change our hiring decisions?

Where questions are invented in the room and feedback runs to two lines, three things change that, in order. A competency model that states what each role and level is assessed on. Anchored scorecards that state what evidence earns each rating. A written decision rule for how those ratings combine into a hire or no hire. Question banks come after those three, because a bank of questions without anchors standardises the improvisation rather than replacing it.

Can question banks be built around our values, not competencies?

Yes. You choose the orientation at intake: competency-led, values-led, or blended. Where values lead, each value is written as observable behaviour with anchors, so it is assessed on the same evidence standard as a competency rather than on impression.

How does this handle candidates using AI in interviews?

Interview Process, Scorecards, & Question Banks Design handles it by design rather than by detection. Questions require multi-turn defence of reasoning and trade-offs, anchors require specificity only a candidate who did the work can supply, and work samples are orchestrated live where output alone is no longer a signal. The specification also states where identity and authorship are confirmed. We make no detection-accuracy claims and this is not a compliance opinion.
